Decision Fatigue: Why You Freeze When Choosing What to Do
The popular story about decision fatigue is that you have a finite supply of willpower and it drains through the day, leaving you helpless by evening. That story is satisfying. It is also mostly wrong. The real explanation is stranger, more specific, and actually more useful.
The willpower myth and what collapsed it
In 1998, Roy Baumeister and colleagues published a study showing that people who had resisted eating cookies performed worse on a subsequent task requiring persistence. The interpretation was that self-control draws on a shared resource, and that resource can be used up. They called it ego depletion. The study became enormously influential.
Then it mostly failed to replicate. A large 2016 pre-registered replication across 23 laboratories found essentially no ego depletion effect. Other meta-analyses found that the original effect sizes were inflated by publication bias. The glucose explanation that followed (eat sugar, restore willpower) fared even worse. The idea that willpower is a muscle-like resource that depletes and recovers has not held up under rigorous testing.
This does not mean that decision-making is effortless, or that people do not make worse choices later in the day. Those phenomena are real. But the mechanism is different. What the research does consistently show is something closer to motivation and cognitive load than to a depletable tank.
What is actually happening
When you face a series of choices, two things happen that are genuinely fatiguing. First, there are switching costs. Each decision requires you to shift context, load the relevant information into working memory, evaluate options, and make a call. Doing this repeatedly is tiring not because you are draining a resource but because each switch has overhead.
Second, holding multiple options in mind simultaneously is metabolically and cognitively demanding. Working memory is limited to roughly four chunks of information at a time. The thing that makes choosing from a curated list uniquely hard is that you made the list. You added those books, games, shows, and recipes because at some point you were excited about each one. Choosing item A means, at least for tonight, not choosing items B through Z. And since you were the one who added items B through Z, you are implicitly overriding your own past preferences.
This creates a kind of internal negotiation that does not exist when you are picking between random things. You are not just making a choice. You are making a choice among things your past self cared about, which turns a simple preference question into something that feels vaguely like betrayal.
There is also the sunk cost weight. You paid for some of these things. You have been meaning to get to others for a year. The longer something has been on the list, the heavier it gets, but not necessarily in a way that makes you want to pick it. Often it gets heavier in a way that makes you feel guilty about not picking it, which is different and worse.
The ADHD dimension
For people with ADHD, this dynamic is intensified in a specific way. Executive function difficulties do not just affect concentration or impulsivity. They affect the initiation step, which is the step that requires choosing what to do.
A common experience: once you are fifteen minutes into a book or a game, you are fine. The task holds your attention. Getting to the point of starting is the hard part. The effect size debates around this research are real. Several meta-analyses have found that the choice-overload effect is inconsistent and depends heavily on conditions, including how familiar you are with the domain, how much you care about getting it right, and whether the options are meaningfully different from each other.

The choice is made at a time when cognitive load is lower and decision quality is higher. The same principle is behind meal planning, laying out tomorrow's clothes, and every other piece of advice that boils down to decide when you are not already depleted.
Reducing the option set matters too. The standard advice to put your backlog in a list is correct, but the list needs to be small enough to be useful. A pile of two hundred items is not a decision aid; it is a different form of the same problem. Keeping the active list to ten or fifteen items, with everything else in an archive you can replenish from, changes the cognitive math substantially.
Externalizing the decision is the third category. This is where tools matter most. When a system outside your own head makes the pick, two things happen: you do not incur the switching and loading costs of the selection process, and you also get to experience the choice as something that happened to you rather than something you made. The practical shape of the problem
Most people who struggle with this are not struggling because they are bad at decisions. The gap between the list you built and the night you are having is where the freeze happens. Closing that gap is not about improving your decision-making skills. It is about removing the decision step from the equation as often as possible.
